No. 075 · v2026-08FR: conduite du changementChange management is the support work that makes a tool genuinely enter into practice: training, rewriting procedures, arbitrating resistance. Like fitting a new kitchen in a restaurant without stopping service.
What it is not
Change management is not adoption: adoption is the result that is measured, change management is the work that leads to it. Nor is it training on the tool: showing how to write a prompt does not say which task to entrust to it, nor what becomes of the time freed up, nor who answers in case of error. And it is not an end-of-project phase: begun after the system goes live, it systematically arrives too late.
In depth
An occupation displaced
What is particular about these tools is that they do not replace a piece of software, they shift an occupation. A person whose work consisted in writing moves to reviewing and correcting, which is neither the same gesture, nor the same pleasure, nor the same skill. That switch is the real subject, and it explains most of the resistance: it rarely bears on the tool, more often on the fear of being assessed differently, of losing the part of the job one liked, or of taking on responsibility for an error one did not commit.
Three prior questions
Three questions must be answered before deployment, and their absence explains most failures. Where does the time gained go: redeployed onto what, or converted into a reduction in headcount? The answer determines whether the teams cooperate or protect their workload. Who answers for an error produced with the assistance of the tool? Without a written answer, nobody will dare use it on what matters. And what is explicitly forbidden? A short and clear list reassures more than a speech of encouragement.
The lever
The most effective lever remains the colleague, not the support desk. Uses are passed on by imitation between peers, which argues for identifying a few practitioners in each team, giving them time, and circulating real cases rather than generic demonstrations. Measurement follows the same logic: counting the accounts created says nothing, counting the tasks genuinely handed over to the tool and the time they used to take says everything. Without that measurement, an organisation mistakes the curiosity of the first few weeks for a change of practice.
